Case Study: Replacing Indian-Design and Chinese-Made Cashew Cutters

About this case study: this is an illustrative scenario built from the problems processors most often bring to us, not the record of one named factory. The “before” figures are round example numbers, not measurements of any particular brand. Swap in your own figures to see what the change would mean for your line.

The starting point

Picture a mid-size processor cutting 2,000 kg of raw cashew nuts (RCN) a day. The cutting room runs a mix of older piston-style machines built to an Indian design and a batch of Chinese-made cutters bought through a trader. The machines still run, but three problems keep coming back:

None of these shows up as a breakdown. They show up as lower kernel value, extra labour and lost days.

What changes at the cutting stage

OUTTURN machines use a rotary mechanism: each nut sits in a cup that turns past a fixed blade, rather than being struck by a piston. Two points matter when reading this table. First, these are cutting-stage figures only. The whole-kernel outturn quoted on our machine pages (around 72–77%, depending on the model) is a different number: it is measured after complete processing, meaning steaming, cutting, drying, peeling and grading. Second, the best cutting results depend on the nuts you feed in. Grade RCN by size and steam it evenly, and broken kernels at the cutter can fall below 1%.

The uncut rate can also be tuned. Slowing the motor brings the uncut share down further, at the cost of some hourly throughput. You set that trade-off according to what matters more that week.

What those percentages mean in a working day

Assume the 2,000 kg of RCN yields around 500 kg of kernel a day. Using the example figures above:

Run the same arithmetic with your own daily volume and your current broken and uncut figures. If you have never measured them, weigh the broken kernel and the uncut nuts from one full shift. Spare parts: the cost that never shows on the invoice

A cutting machine is only as good as the blade in it. When the old line waits two weeks for a set of blades from a trader, the real cost is not the price of the blades. It is two weeks of lower output, or a stopped line in the middle of the season.

A simple blade routine

A worn blade is one of the main causes of broken kernels. Our recommended routine is short:

  1. Clean daily. Remove shell debris and CNSL build-up at the end of every shift.
  2. Sharpen weekly. Use the factory-matched sharpening jig so every head keeps the same edge.
  3. Replace every 2–3 months, depending on workload. Keep one spare set on site so a replacement never waits for freight.

Making the switch without stopping production

Few processors can shut a cutting room for a changeover. The practical approach is to replace the worst-performing machines first, run the new cutters alongside the old ones for a few weeks, and compare broken and uncut figures shift by shift on the same nuts. That comparison, on your own RCN, is the case study that really counts.
